Buy-and-build / Research hypothesis

Geographic infill

Test whether a target could fill a precisely defined coverage gap, with verified local operating capacity and compatible services, rather than adding an address to a national map.

The pattern

The proposed mechanism is a missing operating capability in a particular place. An existing business might need a local team, warehouse, workshop or professional practice to serve a defined territory. A target could address that gap if its actual activities match the need. Geographic proximity is only the first question: service scope, customer access, staffing, delivery commitments and permissions determine whether the location is useful.

Define the gap before searching. A branch that supports emergency response is different from a stocking location or a site that serves walk-in appointments. Draw the boundary using the work requirement and practical access rather than an arbitrary radius. Public coverage claims and directory addresses are leads; verified operating sites are stronger evidence. The hypothesis still needs diligence on available capacity, customer relationships and the ability to continue operating after a transaction.

Where to investigate it

These playbooks provide operating contexts in which to test the mechanism. Sector membership alone does not establish a match.

Hypotheses to test

  • The target occupies a genuine gap in the current operating network. Define what is missing and why an existing site cannot provide it before attributing value to another location.
  • Local staff, equipment and permissions support the required service. A registered office or broadly advertised territory does not establish the capability to meet local customer needs.
  • A combined organisation could preserve local customer access and service accountability. The proposed network should be tested for practical coverage rather than visual completeness on a map.

Public evidence that supports further investigation

  • Current location pages identify a staffed site and describe the activities performed there. Corroborating service or recruitment material helps distinguish operating capacity from a marketing address.
  • Company materials show customer segments and delivery promises relevant to the defined gap. This supports a capability match without establishing available capacity or demand within the territory.
  • Applicable public records corroborate the operator at the site within their stated scope. Keep legal registration, professional permission and physical operating presence as different questions.

Evidence that could kill the hypothesis

  • The supposed site is closed, virtual or used only as a mailing address. A coverage hypothesis requiring physical capacity cannot rely on a location that does not perform the work.
  • The target's services or operating hours do not address the defined gap. A nearby business should be excluded when proximity is its only match with the mandate.
  • Verified parentage shows the site already belongs to the existing network or another listed target. Counting brands separately would create a false impression of independent options.

Common failure modes to examine

  • Integration removes local decision-making while continuing to promise local responsiveness. Customers experience an additional layer of escalation without the coverage improvement that justified the combination.
  • A branch depends on a few employees, one lease or one large customer. The geographical benefit can disappear if those dependencies cannot continue after closing.
  • Systems and transport arrangements do not support the promised network. Site availability, licence transfer and customer consents can constrain an otherwise coherent geographic plan.

Typed screening questions

QuestionAnswer typeWhy it matters
Which specific operating gap would the location address?Category / UnknownRequire a capability definition before using geography as an acquisition filter.
Which current sites are independently evidenced?List / UnknownKeep operating locations separate from registered offices and directory listings.
What services are performed at the relevant site?List / UnknownA group-level service menu cannot establish branch-level capability.
Is local staffed capacity explicitly described?Yes / No / UnknownA service-area claim alone does not establish employees, equipment or opening hours.
Which customer segments does that location serve?List / UnknownLocal capability must fit the intended customers as well as the territory.
Is the operator independent of the other mapped targets?Yes / No / UnknownResolve parentage and duplicate brands before assessing alternative acquisition options.
Define accepted categories and evidence requirements before research. Unknown is an explicit answer, not a negative finding.

What changes in origination

Translate the coverage gap into a location-specific search brief. Keep company and site records connected so that a multi-branch operator is not counted repeatedly as independent targets. Ask the agents to distinguish directly performed services from advertised reach, and preserve dates when checking whether a branch still operates.

A public shortlist can identify locations worth investigating; it cannot establish spare capacity or the economics of opening a comparable site. Use conversations to test those alternatives and the continuity of local staff. A target outside the defined gap needs a separate rationale.

Apply it to a target list

Turn the hypothesis into client-specific screening questions, with accepted answers and an evidence requirement for each. Triage resolves identity before research is paid for, removes duplicates and wrong-site records, and asks disqualifying questions first. Scout collects typed values from a fixed list, each quoting a retained page verbatim. Audit re-reads with every fetch tool denied, settles contradictions, strikes unquotable findings and leaves gaps visibly open. Review the evidence standards before interpreting a shortlist.

Bring a list or ask Docket to build one. Use the self-serve platform or a managed engagementwith a dedicated analyst and weekly criteria review. Each client's docket is a separate database; the client owns its data and can export CSV or Excel at any time. Outreach is optional: approve the messaging and each target before email, LinkedIn or phone contact. The first ten targets are researched free.

Where to check this

Infill is a map-based thesis. Census geography defines the territories, County Business Patterns and ZIP Code Business Patterns tabulate establishments inside them, and the comparison that matters is between the platform's service area and each candidate's. Serving the same area from different offices is a different situation from the same office serving it.
